Shopify Order Management in Pakistan: The Complete Guide (2026)

Shopify is a great place to sell. It gives you a store, a checkout and a list of orders. But for most online stores in Pakistan, the real work starts after the order comes in.

The customer pays cash on delivery, so you need to know the order is real before you ship it. The parcel goes with a local courier, so someone has to book it, print the airway bill and hand it to the rider. And when a parcel comes back, someone has to notice, receive it and put the stock back on the shelf.

Shopify was not built around that flow. This guide walks through each step of order management for a Pakistani Shopify store, what usually goes wrong, and how to run it without a pile of spreadsheets.

What "order management" means for a Shopify store in Pakistan

Order management is everything that happens between "new order" and "money in your account". For a Pakistani store selling on COD, that usually means seven steps:

  1. The order comes in from Shopify (or from Instagram, Facebook, WhatsApp or a phone call).
  2. Someone checks it: is the address complete, does the number look right, has this customer refused parcels before?
  3. The customer confirms the order, by call or WhatsApp.
  4. The order is booked with the courier and the airway bill is printed.
  5. The parcel is packed, checked and handed to the rider.
  6. The parcel is tracked until it is delivered, or comes back as a return.
  7. The courier pays the COD amount, minus their charges.

Every step is simple on its own. The trouble is doing all seven, for every order, every day, across Shopify, the courier portal, WhatsApp and a spreadsheet.

Step 1: Getting every order into one list

Shopify keeps your website orders. But many stores also take orders on Instagram DMs, Facebook, WhatsApp or by phone. If those live in a notebook or a separate sheet, they get booked late or not at all.

Keep one list for all orders, whatever the source. Website orders should arrive on their own, and phone or Instagram orders should be added to the same list, with the same statuses.

Step 2: Checking COD orders before they ship

Most refused parcels give a warning before they are booked: an address with only a city name, a phone number that is too short, a customer who refused a parcel last month, or three orders from one number in an hour.

Shopify does not check for these things on its own. So either someone on your team looks at every order, or the risky ones slip through. A good routine is:

  • Hold any order with an incomplete address until you get the full one.
  • Call or message first when the customer has refused parcels before.
  • Check orders with a wrong-looking phone number before booking.

We wrote a full checklist in 7 Signs a COD Order Might Be Fake.

Step 3: Confirming the order with the customer

A short confirmation, by call or WhatsApp, filters out many people who were never going to accept the parcel. The problem is time: calling every order does not scale past a few dozen a day.

Many stores now send a WhatsApp message with Confirm and Cancel buttons, and only call the customers who don't answer or who look risky. See How to Confirm Shopify COD Orders on WhatsApp for the step-by-step.

Step 4: Booking the courier

This is where most of the day goes. Copy the name, phone and address from Shopify into the courier portal, one order at a time, then print each airway bill.

A better way is to book from your order list: select the confirmed orders, choose your courier account, and book them together, with all airway bills in one PDF. Your own courier account and rates stay the same. More on this in How to Book Courier Parcels from Shopify Without the Courier Portal.

Step 5: Packing and handing over to the rider

Two things go wrong here: the wrong item goes in the box, and parcels go missing between packing and the rider ("I gave it" vs "I never got it").

  • Packing check: scan the airway bill, then each item. A wrong or missing item is caught before the box is sealed.
  • Rider handover: scan each parcel as the rider takes it. Whatever is left on the list did not go.

Both work with a phone camera or a barcode gun, so you don't need special hardware to start.

Step 6: Tracking parcels and updating Shopify

Once a parcel is booked, its status should follow the courier on its own: booked, in transit, out for delivery, delivered or returned. Nobody should have to check the courier portal parcel by parcel.

Two things are worth setting up here:

  • Delivery attempted: when the rider couldn't deliver, call the customer the same day and ask the courier to try again, before the parcel turns into a return.
  • Shopify fulfillment: mark the order fulfilled in Shopify with the courier and tracking number, so your Shopify admin and reports stay correct. See Shopify Fulfillment and Tracking for Pakistani Couriers.

Step 7: Returns and COD money

A parcel the courier marks as "returned" is not back until it is on your shelf. Scan returned parcels in when they arrive, and check which ones the courier says are returned but you haven't received.

The same goes for money. Keep a list of delivered COD parcels the courier hasn't paid for yet, and match each courier payment against it, with their charges, so you know if anything is short. We cover this in How to Track COD Returns and Find Missing Parcels.

Spreadsheets, the courier portal or an order management system?

At 10 orders a day, a spreadsheet and the courier portal are enough. At 50 or more, the copy-paste, the missed calls and the lost returns start costing more than a tool would.

An order management system (OMS) brings the seven steps into one place. If you're not sure whether you need one yet, read Excel vs Order Management System and What Is an Order Management System?.

How invertbyte handles this for Shopify stores

invertbyte is an order management system built for online stores in Pakistan. For a Shopify store it covers every step above:

  • Shopify orders, products and customers come in on their own, new orders within minutes. Phone and Instagram orders can be added by hand.
  • Automatic order checks look at the address, phone and duplicates, and flag customers with past returns. A risky order can go on hold with a "call to confirm" task.
  • WhatsApp order confirmation with Confirm and Cancel buttons. The order updates itself when the customer taps.
  • Courier booking with your own courier accounts: book many orders at once and print all airway bills in one PDF.
  • Packing check and rider handover with a phone camera or barcode gun.
  • Tracking that updates the order on its own, a Delivery attempted tab, and shipping updates back to Shopify (fulfilled, with the tracking number).
  • Returns you scan back in, and a list of the COD each courier still owes you.

It works fully on a phone, and every plan includes every feature. See how it connects in Shopify order management with invertbyte.

Frequently asked questions

Does Shopify have order management built in?

Shopify keeps a list of orders and lets you mark them fulfilled. It does not check COD orders for risk, book Pakistani couriers in bulk, check packing or track returns and COD payments. Stores add an order management system for those steps.

Can I keep my own courier account and rates?

Yes. A good order management system connects your existing courier account, so your rates and COD payments stay with the courier, exactly as now.

Do I need a developer to connect Shopify?

No. You follow a few steps on screen in your Shopify admin, paste the details into invertbyte, and orders start coming in. No code is needed, and we can do it with you on a call.

What about orders that don't come from Shopify?

Orders from Instagram, Facebook, WhatsApp or phone can be added by hand into the same list, so they get checked, booked and tracked like website orders.

How long does it take to set up?

Usually less than an hour: connect your Shopify store, connect your courier, and switch on a ready-made order check. We can do it with you on a call.
